How to run a 90-minute operational waste audit on your growth team
A practical walkthrough of the diagnostic we run with every new GrowthIQ customer — adapted so any growth lead can run it solo in an afternoon.
Most growth teams are running between 25-40% operational waste — time, spend, and tooling absorbed by work that does not produce revenue or learning. The audit below surfaces the biggest sources in a single afternoon.
Step 1: Inventory the workflow graph. List every recurring activity the team owns, the system of record it touches, and the human handoffs involved. Most teams discover 30-50% more handoffs than they expected.
Step 2: Score each activity on (a) revenue impact and (b) automation-readiness. Plot them on a 2x2. The bottom-right quadrant — low impact, high automation-readiness — is the immediate waste pool. Eliminate or automate those first.
Step 3: Audit tooling utilization. Pull seat counts and last-active dates from every SaaS contract. Most growth teams find 15-25% of seats are ghost seats. Cancel them.
Step 4: Map decision latency. For the three most important recurring decisions (budget reallocation, creative refresh, channel mix), measure how long it takes from signal to action. Anything over a week is a process problem, not a data problem.
Step 5: Build the intervention queue. Pick three changes — one tooling, one process, one automation — and ship them within two weeks. Then re-run the audit. Compounding small interventions outperforms one giant reorg every time.
